Order Cancellation and Partial Refund Workflow for Sellers

How cancellations and partial returns hit stock, ERP and payouts when you sell on several marketplaces, with a step-by-step checklist for warehouse and finance.

An order cancellation or a partial return breaks three records at once: the order status on the marketplace, your shared stock pool, and the invoice in your ERP. The correct workflow reads the cancellation or return from the channel first, then updates stock and accounting per line item, never per order. This guide walks through full cancellation, pre-shipment partial cancellation and post-delivery partial return, with a checklist your team can actually follow.

Why cancellations and returns strain multichannel operations

With a single store, a cancellation is trivial: close the order, put the item back on the shelf. Selling the same inventory on several marketplaces changes that. A unit cancelled on Trendyol may stay "reserved" in your warehouse while the same SKU shows as out of stock on Hepsiburada or Amazon. The product is physically on the shelf, and nobody can sell it.

Stock sync: one pool, every channel

The second pressure point is accounting. When the order was pushed to your ERP, a customer, line items and payment details were created, and the cancellation or return must now be closed with a matching document. With a partial return, many businesses give up and fall back to spreadsheets.

The third is the payout. Marketplaces usually refund the commission on a returned line in a later settlement period, but if nobody tracks it, the credit quietly disappears. We covered that reconciliation in payout and commission reconciliation.

Three scenarios, three workflows

Not every cancellation is the same. What you do depends on where the order was when it stopped.

Full cancellation before shipping

The customer or the marketplace cancels before a shipping label exists. This is the clean case: nothing left the warehouse and the invoice may not exist yet. Release the reserved stock and void the ERP record if one was created.

Partial cancellation before shipping

The customer cancels one of three lines; the other two still ship. The trap here is cancelling the entire order. The pick list sent to the warehouse must be updated, and the invoice must cover only the lines that actually ship.

Partial return after delivery

The parcel reached the customer, who sends one line back. This is the hardest case: return acceptance, item inspection, credit note, stock re-entry and commission tracking all run in parallel. The customer-facing side is described in marketplace returns and the returns portal; here we focus on the warehouse and finance side.

Step-by-step partial return procedure

Use this as the working procedure for post-delivery partial returns. Write down who owns each step.

  1. Read the return request from the channel. Which order, which line, how many units, what reason. If the request arrived through the marketplace portal, match the order number to your own record before doing anything else.
  2. Record the return code and carrier details. Return authorisation code, carrier and tracking number belong in one record. Without a code, a parcel arriving at the warehouse is anonymous.
  3. Receive with a barcode scan. Open the parcel, scan the item barcode and compare it to the return record. Wrong item, missing parts or damage get photographed and noted on the record.
  4. Grade the item. Resalable, damaged, or needs repackaging. Only resalable units go back to the main stock pool; the rest move to a separate location.
  5. Post the stock entry. Add resalable units back to the pool. Skip this and the product sits on a shelf without being listed anywhere.
  6. Issue the credit note. In your ERP, create the credit document for the returned line only. Remaining lines stay delivered.
  7. Approve the return on the marketplace. Once approval is visible, the channel refunds the customer and queues the commission credit.
  8. Flag the commission credit in the payout report. The next settlement should show it. If it does not, open a ticket with the marketplace.

Common mistakes

The most expensive partial-return mistake is processing the whole order as returned. The customer is over-refunded, delivered items reappear as available stock, and the invoice correction takes days.

Other frequent errors:

Mind the channel differences

Every marketplace names cancellations and returns differently and allows different windows. On one channel "cancellation" only exists before shipping; on another, post-delivery returns sit under the same heading. Some channels issue the return code to the customer themselves; on others the seller generates it. Return shipping fees and commission credit rules also vary and change, so check the current seller agreement rather than relying on memory.

Because of these differences, do not memorise a separate flow per channel. Build one internal procedure and keep channel-specific notes inside it. The team follows the same steps everywhere; only the approval screen changes.

Cross-border orders add another layer: a return that comes back through customs also needs its export documents and currency records corrected. Capture the return reason too; repeated "wrong size" returns point to a missing size chart that can be fixed at the source.

Who does what on the team

A partial return touches at least three people. Naming the owner of each step prevents the "I thought you did it" failure.

All three must see the same record. Otherwise the warehouse accepts the item but finance never issues the credit, or the credit is issued but stock never re-enters. See team roles in multichannel selling for a fuller split of responsibilities.

How it works with Bulutegra

Bulutegra reads cancellations and returns from every connected channel and writes them to the order record line by line. For pre-shipment cancellations, reserved units go straight back to the single stock pool and the new quantity is pushed to the other channels. For post-delivery returns, the customer opens a request in the returns portal with their email and order code; the system generates the return code. The warehouse team scans the parcel in, marks the item resalable or damaged, and resalable units return to the pool immediately. If the customer wants an exchange, a replacement order is created from the same screen.

On the finance side, because the order was already written to the ERP with its line items, the credit note is issued for the affected line only. The payout and reconciliation screen lists returns whose commission was never credited, and each row carries a status, ticket number and notes. Admin, Warehouse and Finance roles see the same record within their own permissions.

Frequently asked questions

Does stock come back automatically when a marketplace order is cancelled?

The marketplace updates its own order status, but your inventory record does not fix itself. Your integration layer has to read the cancellation and release the reserved units back to the shared stock pool and to your ERP. In manual setups the classic failure is a cancelled item that stays reserved in the warehouse and shows as sold out on every other channel.

What is the difference between a partial and a full refund?

In a full refund every line of the order comes back and the customer receives the whole amount. In a partial refund the customer returns only some lines, or part of a line, while the rest counts as delivered. Invoices, payouts and stock then have to be adjusted line by line rather than per order.

Is the marketplace commission refunded on returned items?

Most marketplaces credit the commission for an accepted return in a later payout cycle, but timing and conditions differ by channel and change over time. Check the current seller agreement for each marketplace and reconcile commission credits item by item in the payout report.
